TLDR: Phil is back, guitar TBD
Fully agree that Bill is done, if he even makes it through the 2023 tour. Mayer's gone. Definitely thinking Chimenti, Lane, Bob & Mickey keep it going. But I've noticed that Phil is doing a little more touring these days, beyond just one or two venues that he was comfortable at. Maybe he is getting himself back into road shape. The fans want Dead members, and if you lose one you kind of need to replace them with another if possible. And this way they don't betray the "last appearance of the Core 4" aesthetic from Fare Thee Well.
And let's be real, Phil is a human. He's gotta be taking note of the Dead & Co earnings and thinking it might be nice to set his great-grandchildren up for life. Financially, for both the band members and the management, it makes sense to bring Phil on board.
Kimock would be perfect on guitar, but there may still be bad blood between him and Phil. So who else?
Warren? Scofield? Both great, but neither is going to move the needle much on ticket sales.
The guitarist from Goose? He was in a recent Phil & Friends line-up. Goose will be at Playing In The Sand, so maybe he and Weir will go off and have a private jam. He could also bring in the younger crowd that loves Goose.
Billy Strings? Why not? He's got his own thing going, but he also has a sickening amount of talent. He could put the bluegrass thing on the shelf for just a short while and get down with some electric psychedelia. People would not be complaining about the tempo if Billy were on guitar--just hope the others could keep up with him.
Or maybe, crazy as it sounds, Trey? Just like Bob, Trey has proven that he needs to tour endlessly to feel normal. I believe he could balance Phish, all his side projects, and the next Dead incarnation. And Trey will sell tickets. I would be surprised if they don't at least float an offer his way...just a matter of whether he is up for it.
Or maybe they just bring someone completely out of left field like they did with Mayer. Please just not Kadlecik. No disrespect to the Furthur fans, but I agree 100% with Bill calling him "Fake Jerry." Mayer brought his own style, and any guitarist playing at this level should do the same.

This is the age-old distinction between DSO and JRAD, and why the two bands can never the compared to each other, because they are contrasting ventures with no intention to be the same. Ask MccJeff if you don't believe; he will opine indeed. I saw Furthur and would put that at a replication; I only saw DeadCo four times so I'm no expert but I'd agree with your "own style" assessment and say they are an extension.
Trey would be a great addition to an extension band, but he is too busy with other ventures, including Phish, to commit to a "core Four" type project with a tour schedule other than a single show venture. He would not try to play like Jerry, but he would play well, to the wrath, or delight, of the listener, depending.

Some were quite entrepreneurial. But not the guy who said the more someone wanted something (ie demand), the lower he'd sell it to them, to make the transaction a positive one. How does that effect your estimated profit?
I'm sure there were some trustafarians in the bunch as well.
